Start With Process, Not Features
The first question is never βwhich platform has more features?β It is βwhat are the handful of processes that define how we win or lose?β For a distributor it might be order-to-fulfillment; for a service firm, quote-to-cash; for a manufacturer, configure-to-order. Document those critical processes first. The right platform is the one that runs them cleanly β not the one with the most checkboxes.
The Four Criteria That Actually Predict Success
- Fit to critical process. Does the platform handle your defining workflows natively, or does it require heavy customization to do what you do every day? Customization is technical debt; native fit is leverage.
- Total cost over five years. Look past licensing to implementation, integration, ongoing administration, and the cost of the customizations the platform forces on you. The cheap license is often the expensive platform.
- Ecosystem and longevity. Will the platform β and the talent to support it β still be strong in five years? A vibrant partner and developer ecosystem is a hedge against being stranded.
- Scalability to your trajectory. Match the platform to where you are going, not just where you are. Outgrowing a platform in two years is as costly as overbuying for a scale you never reach.

Beware the Demo Trap
Every platform demos beautifully, because demos run on clean data and happy-path scenarios. Insist on seeing your edge cases β the messy returns, the exception approvals, the multi-entity close β handled in the actual tool. The gap between the demo and your reality is where projects derail.
Get Independent Input
Vendors are advocates for their own platform; that is their job. The value of an implementation partner who works across multiple platforms is exactly that they have no stake in which one you choose.
